The Challenge

Carmeuse operates some of Europe's most demanding industrial kilns. Decarbonising them is not a standard logistics problem — it requires a fuel that matches precise physico-chemical specifications: calorific value, moisture content, ash behaviour, particle size, and combustion profile. The wrong biomass doesn't just underperform. It disrupts production and risks product quality.
Carmeuse needed someone who could solve the technical equation first — and then actually deliver the solution at industrial scale across three countries.
The Approach
Technical diagnosis first. Commercial execution second.
- — Conducted a detailed physico-chemical analysis of Carmeuse's kiln requirements across all three sites — establishing the exact fuel profile any biomass alternative would need to match
- — Identified NT kft — a biomass processor within the Agrofert industrial group (€5B+ revenues) — as the supplier whose product met Carmeuse's specifications, and brokered the supply partnership directly
- — The match was compelling enough that Carmeuse invested over €1 million in biomass processing assets at NT kft's site — committing capital to secure long-term supply rather than relying on the spot market
- — Coordinated full logistics and transport operations across Bosnia, Slovakia and Romania — delivering biomass matched to the specific requirements of each site's kilns
The Outcome
A technically validated transition — operational across 3 countries.
Carmeuse's kilns in Bosnia, Slovakia and Romania are running on biomass that was specifically qualified to meet their process requirements. Not adapted after the fact — identified and validated upfront, before a single tonne moved.
Over 100,000 MT delivered. And a supply partnership that Carmeuse believed in enough to back with over €1 million in capital investment — acquiring biomass processing assets at NT kft's site to lock in long-term supply security.
